
A Director of Engineering is one of the highest-leverage hires a scaling company makes. Get it right and your teams ship faster, retain better and hire their own great people. Get it wrong and you spend a year — and a lot of trust — unwinding it. Here's how to approach the search.
Define the role by outcomes, not a title
"Director of Engineering" means wildly different things at a 15-person startup and a 300-person scale-up. Before sourcing anyone, write down the outcomes this person owns in year one: team size they'll build, delivery they'll be accountable for, the org they'll inherit vs. create. A vague JD attracts a vague shortlist.
Decide: builder, scaler or fixer
- Builder — hires and forms teams from a small base. Right for early scale.
- Scaler — takes a working team from 20 to 80 with process and structure.
- Fixer — inherits a struggling org and stabilises delivery and morale.
These are different people. Interviewing all three for one role wastes everyone's time.
Source senior leaders — they don't apply

Assess for leadership, not just code
The best individual contributor is often the worst first-time manager. Assess how they build, coach and make hard calls — not whether they can still solve a whiteboard problem.
